Transformation is often associated with technology, automation, new systems or large-scale projects.
But in my experience, transformation often starts much earlier—with a better question.
Many organizations ask:
“How can we improve this process?”
A transformation mindset asks:
“Why are we doing this process in the first place?”
That difference can change the outcome completely.
As leaders, some of the most powerful questions we can ask are:
🔹 Why?
Why does this process exist? Is it still relevant?
🔹 What should we stop?
Not every activity that has existed for years continues to create value.
🔹 What can we simplify?
Complexity often creates cost, delays and unnecessary controls.
🔹 What can we standardize?
Can we create consistency across teams, plants, vendors or markets?
🔹 What can technology change?
Can data, automation or AI eliminate repetitive work and improve decision-making?
🔹 Where is the real value?
Are we measuring activity—or measuring business outcomes?
🔹 What will make the improvement sustainable?
A transformation is successful only when the new way of working becomes part of the organization.
For me, transformation is not about changing everything.
It is about identifying the right things to change and creating measurable, sustainable business value.
That could mean improving:
Cost → Productivity → Working Capital → Processes → Decision Making → Customer Value → Growth
And transformation cannot be owned by one function alone.
It requires Finance, Operations, Procurement, Supply Chain, Commercial, Technology and People to work together with a common objective.
This is where leadership and business understanding become critical.
Experience helps us recognize the problem.
Judgement helps us identify the right opportunity.
Leadership brings people together.
Business understanding identifies the value.
Transformation turns the opportunity into sustainable results.
So perhaps the first step toward transformation is not:
“What should we change?”
It is:
“What better question should we be asking?”
Because sometimes, the biggest transformation begins with simply challenging the way we have always done things.
